When to keep Xero and still run Zoho CRM (and when Zoho Books makes sense)

Zoho CRM with Xero: it's not CRM or accounting
Teams often treat software choices like a loyalty test. Either you 'go Zoho' and dump Xero, or you stay with Xero and put off the CRM forever. That framing costs people time. Running Zoho CRM with Xero means sales can improve now while Xero stays the system of record for GST, BAS and payroll. Plenty of solid Australian businesses run that way for years.
This article is the decision guide. For a feature-by-feature Books vs Xero comparison, see our separate comparison post. Here we're answering a narrower question: what should you do this quarter?
Keep Xero and connect Zoho CRM if
Your accountant lives in Xero
Changing ledgers mid-year to please a CRM project usually isn't worth the relationship friction.
Payroll and STP are in Xero
Xero's Australian payroll is mature. Zoho Books still needs a separate STP-compliant payroll product.
You need CRM wins this month
Lead capture, pipelines and follow-up shouldn't wait on a finance migration.
BAS lodging is already smooth
Xero can lodge activity statements with the ATO. If that process works, don't break it for aesthetics.
A working Xero file plus a clean CRM beats a rushed Books migration that your bookkeeper doesn't trust.
When Zoho Books actually makes sense
Strong reasons to switch the ledger
You're on Zoho One already
Books is included. Paying for Xero as well only makes sense if payroll or your accountant truly need it.
Sales and finance need one login
Native CRM–Books links remove a connector to maintain.
Payroll is already elsewhere
If Employment Hero or another payroll tool runs pays, losing Xero payroll hurts less.
You want deeper finance automation
Approvals, custom fields and Zoho workflows around invoicing can be easier in Books.
A one-meeting decision frame
Ask these five questions
Who lodges BAS?
You, a BAS agent, or the accountant? What software do they insist on?
Where does payroll live?
If it's Xero today, price the cost of moving STP elsewhere before you migrate Books.
How painful is the current sales–finance handoff?
If the only pain is retyping invoices, an integration may be enough.
Are you buying Zoho One for more than CRM?
Desk, Projects and Books together change the maths.
Can you cut over on a BAS boundary?
If not, stay on Xero for now and schedule migration for 1 July or quarter-start.
Three sensible paths
Pick one and write it down
Path A: CRM now, Xero forever (for now)
Implement Zoho CRM, connect Xero with clear ownership rules, revisit Books in 12 months.
Path B: CRM now, Books next financial year
Get sales stable, then migrate Xero to Zoho Books on 1 July with a proper trial-balance cut-over.
Path C: Full Zoho stack
Only if finance is ready, payroll is sorted, and you have bandwidth for CRM and ledger change without doing both in the same fortnight.
Most Australian SMEs should take Path A or B. Path C looks tidy on a slide and fails when the bookkeeper, the BAS due date and the sales rollout all collide. Decide once, tell the team, and stop reopening the debate every month.
